Field Note 04 / Pricing

Pricing Is an Operating Decision

The number matters. The value logic behind it matters more.

By Smritika Singh••5 minute read

Pricing is where a value story meets a real decision.

When pricing is postponed until launch, the team loses an early source of evidence. Customers may like the promise without valuing it enough to pay, or the charging model may grow in a way that feels disconnected from the benefit received.

What you will learn

How to make pricing part of product and program governance

  • How four inputs connect value, willingness to pay, alternatives and economics.
  • Why the value metric shapes trust as well as revenue.
  • How to review pricing without turning every objection into a discount.
The pricing logicValue → Willingness → Alternatives → Economics

The price is an output of the decision system.

01 / Exchange

Define what the customer is paying to change

Voje frames pricing as a value exchange mechanism. The team must understand the value added, what customers are willing to pay, what the current alternatives cost and what the organisation needs to charge to sustain the position and delivery model.

These inputs expose different risks. A strong product with unclear value communication can look overpriced. A low price can also undermine trust or hide an uneconomic service burden.

Do not ask only, “What should this cost?” Ask, “What value grows, and can the customer see it?”

02 / Metric

Charge in a way that follows value

A value metric is the unit that determines how price changes with use. The strongest metric is easy to understand, aligned with benefit and able to scale as the customer receives more value.

That makes the metric an experience decision. A technically measurable unit can still be wrong if customers cannot connect it to an outcome. Patrick Campbell's guidance, discussed in the book, is to ask customers how they expect to be charged and test that answer against the business model.

Convenient metric

Easy for the supplier to count.

Credible metric

Easy for the customer to connect to value.

03 / Learning

Treat pricing as a governed hypothesis

Price objections need diagnosis. The issue may be affordability, weak differentiation, the wrong package, procurement friction or a mismatch between the segment and offer. Default discounting removes the chance to learn which one.

Review pricing alongside product changes, customer evidence and unit economics. Record the hypothesis, the affected customer group, the success measure and the decision date. That turns pricing from a sales reaction into managed learning.

Before changing the number

  • Identify which part of the value or buying logic is failing.
  • Separate a segment-specific objection from a market-wide signal.
  • Define how the team will judge the result and communicate the change.

Closing thought

A price communicates what the organisation believes

Good pricing makes the value exchange legible to customers and sustainable for delivery. It should be questioned with evidence, not defended by habit.
